Diesel Won't Wait: $5.61/Gal and the Signal Is Still Climbing

Fuel programs locked in Q4 are bleeding margin right now. Diesel sat at $5.61 per gallon as of April 13 — and the forward signal has turned accelerating, not easing.

The EIA's most recent weekly data puts US retail diesel at $5.61/gal — up meaningfully from the mid-$4.80s operators were quoting in late Q3 2025. That run-up is already hitting cost-per-stop math hard, and forward projections from fleet benchmarking data point to another +7.5% annualized move ahead.

Do the quick arithmetic: a standard last-mile Sprinter or Transit running 50 route miles per day at 15 mpg burns about 3.3 gallons on the road — $18.52 per vehicle per day at current prices. Across a 20-van fleet, that's $370/day in fuel exposure you can't pass through to Amazon or your 3PL client because your rate card was locked six months ago.

The problem isn't just the absolute price. It's the timing mismatch. Most DSP and ISP agreements reprice annually or semi-annually. Fuel spikes mid-contract and the operator absorbs it entirely.

Three moves operators are making right now to blunt exposure:

Route density reviews. Fewer deadhead miles per stop is the highest-ROI fuel lever available. If your stops-per-mile is under 2.0, there's optimization to find.

Idle reduction enforcement. Idling burns roughly 0.8 gallons per hour. A 20-van fleet averaging 45 minutes of idle per shift wastes about 12 gallons per day — $67 at today's prices.

Fuel card benchmarking. WEX and Fuelman both publish regional averages. Know if your drivers are topping off at premium stations out of habit.

No fix changes the macro price. But operators who tighten execution when diesel climbs come out of the cycle with better unit economics than those who wait for it to drop.
